From Last-Click to Growth Engine: Rebuilding Sally Beauty’s Affiliate for Incremental Gain

The Challenge

Sally Beauty's affiliate programme had lost the confidence of the business. Over-indexed on coupon and loyalty tactics, unable to prove true incremental value, and operating on a shrinking budget, the programme was seen as a last-click tax rather than a genuine growth channel. The mandate given to Tombras and impact.com was clear: transform affiliate into a true growth lever, not a channel that simply credited sales that would have happened anyway.

The Strategy

Rather than optimising what existed, the team rebuilt from the ground up. The programme migrated off a legacy platform onto impact.com, with performance data connected cleanly into GA4 and Sally Beauty's marketing mix model. This gave the team the ability to de-duplicate spend and right-pay partners for the first time, establishing a clean foundation from which commissions were reset and non-incremental overspend was eliminated. Investment was redirected into the channels where modern beauty demand is actually created, including creators, content, BNPL ecosystems, and commerce editorial.

The Work

The rebuilt programme was structured as a genuine media channel with clear incrementality measurement and a diversified partner mix that reflected how beauty consumers actually discover and purchase. BNPL partnerships were introduced as a creative and effective expansion of the affiliate model. A direct integration between impact.com's tracking and Sally Beauty's MMM model gave the team ongoing visibility into the programme's contribution relative to other media channels, supporting continuous optimisation and budget confidence.

Results

Affiliate became Sally Beauty's fourth highest traffic-driving channel, delivering $2.75 million in ecommerce revenue while spending $184,000 less in commissions than the previous programme. The programme achieved a $30 new customer CPA, the lowest of any media channel outside brand search.

The Judges' Verdict

Judges recognised this as one of the strongest entries in the category, praising the clarity of the strategic ambition and the rigour of the rebuild. The shift from a last-click, discount-heavy programme to a full-funnel, incrementality-driven media channel was described as a full rethink done right, and the integration of affiliate data with the brand's MMM model was highlighted as a mark of genuine strategic sophistication. An outstanding transformation.
